# DORA vs SPACE vs Developer Experience (DX): an engineering metrics decision guide

Use **DORA** to understand how reliably software reaches production, **SPACE** to evaluate developer productivity across human and technical dimensions, and **DX** to discover the friction and experience affecting teams. These frameworks overlap, but they answer different questions. No single productivity score can replace them.

## Quick comparison of the three lenses

Lens Primary question Practical use Limitation **DORA** Are changes delivered efficiently and safely? Deployment, throughput and stability Does not explain morale or all causes of delays **SPACE** How productive and sustainable is engineering work? Satisfaction, outcomes, activity, collaboration, flow Requires multiple measures; not one universal index **DX/DevEx** What helps or hinders engineers doing good work? Tooling, cognitive load, feedback and flow Perception data needs pairing with operational evidence

## DORA: the current five delivery-performance metrics

DORA’s current model has **five metrics**, evolved from the original four keys. The 2026 DORA Quick Check explicitly includes deployment rework rate. DORA groups three metrics under throughput and two under instability:

- **Change lead time:** elapsed time from committing a change in version control to production deployment.
- **Deployment frequency:** how often the team deploys software to production.
- **Failed deployment recovery time:** time needed to recover from a failed deployment requiring immediate intervention.
- **Change fail rate:** share of deployments that fail and require immediate intervention.
- **Deployment rework rate:** share of deployments that are unplanned follow-ups to production incidents.

Use service-level definitions, consider the deployment boundary, and interpret scores alongside architecture and change risk. See the [official DORA definitions](https://dora.dev/guides/dora-metrics/) and [2026 Quick Check update](https://dora.dev/insights/quickcheck-updates/). ## SPACE: five productivity dimensions

The SPACE framework was introduced by Forsgren and colleagues to guard against reducing developer productivity to single activity counts:

- **S — Satisfaction and well-being:** developers’ experience, motivation and perceived sustainability of work.
- **P — Performance:** outcomes and value delivered, including quality and customer impact.
- **A — Activity:** observable work as contextual evidence, never productivity in isolation.
- **C — Communication and collaboration:** shared understanding, cross-team coordination and knowledge flow.
- **E — Efficiency and flow:** friction, interruptions, handoffs, delays and ability to stay focused.

## DX / DevEx: what engineers actually experience

Developer Experience complements DORA and SPACE by finding obstacles to productive work: long builds, brittle dependencies, unclear ownership, poor documentation, review queues and interruptions. Combine qualitative surveys or interviews with evidence such as CI wait times and PR reviews. Avoid treating a subjective answer as a precise financial KPI.

## Practical decision tree: which framework should you start with?

- **Production delivery is unpredictable?** Start with DORA, segmented by service and release type.
- **Developers seem busy but customer outcomes lag?** Add SPACE measures spanning activity, outcomes, collaboration and flow.
- **Teams report constant friction or burnout?** Use DX qualitative feedback and objective workflow data together.
- **AI-generated code or agents changed the workflow?** Add AI adoption, accepted work, quality, spend and attribution across the same time window. See the [AI Coding ROI Research Hub](https://waydev.co/ai-coding-roi-research/).

## A 30-day measurement implementation plan

**Week 1** Define services, teams, repositories, deployment events and data ownership. Record coverage and missing data. **Week 2** Baseline five DORA metrics and validate outliers against logs and incidents. **Week 3** Survey or interview developers. Select SPACE dimensions and DX bottleneck indicators. **Week 4** Prioritize two or three interventions and monitor leading/lagging changes; report caveats.

## How Waydev supports DORA, SPACE and DX together

Waydev combines engineering data with [Signals](https://waydev.co/features/signals/), [Goals](https://waydev.co/features/goals/), [Prompt Dashboards](https://waydev.co/features/prompt-dashboards/) and conversational [Waydev Agent](https://waydev.co/features/waydev-agent/) queries. [Waydev Brain](https://waydev.co/waydev-brain/) offers an enterprise AI intelligence layer with a proprietary 15B SDLC model and air-gapped deployment option. Feature eligibility and source coverage should be established in a pilot.

## Measurement guardrails

Do not rank individual developers by commits, PRs or AI tokens. Avoid comparing unlike teams without normalizing for work types, on-call burden and service maturity. Treat hypotheses as hypotheses; improvements require investigation, not just chart correlation.
